The Situation
Four executives on the same leadership team, each with a different reason to doubt the work was worth the time. The CHRO was watching the team dynamics. The CEO and the COO were watching the business outcomes. The CFO was watching the clock and the budget.
The team was capable and committed. It was also, in its own words, dysfunctional: real issues discussed one to one after the meeting rather than inside it, and decisions that didn’t stay decided.
What We Did
We treated it the way you’d treat any performance gap: name it without blame, understand it, and put the right work in place to close it.
- Diagnose. A structured assessment of how the team was actually working, grounded in psychological safety so people shared what they would otherwise leave unsaid.
- Coach and facilitate. Targeted sessions that aligned the team on what winning looked like, how they’d work together, and where the leverage sat for each individual.
- Sustain. Tools, rituals, and lightweight coaching that kept the new ways of working in place once the pressure of delivery returned.
What Changed
- Cohesion replaced friction. A leadership team that had been pulling in different directions started working as one.
- Decisions stayed decided. Honest challenge in the room meant fewer reopened debates and less drift afterwards.
- Results moved, not just morale. The shift showed up in the business objectives the team was accountable for, which it went on to exceed.
In Their Own Words
All four executives describe what changed on camera, in their own words. Nobody describes a nice offsite. They describe a team that decides, challenges, and delivers differently now.
